Reducing fleet backlog & strengthening troubleshooting capability across the Benelux region

Objective

Support a key client across the Benelux region by reducing a significant backlog of fleet maintenance activities while strengthening internal teams with daily troubleshooting support - ensuring safe, timely, and organised delivery across multiple sites.

Scope

Deployment of three specialised technical teams across the Benelux region:

  • One autonomous backlog-clearance team focused solely on reducing the accumulated workload.
  • Two embedded support teams working alongside the client’s internal technicians on day-to-day troubleshooting activities.

Scope also included full logistical support, equipment provision, and project planning.

Strategy

To deliver a scalable and reliable solution, we designed a fully managed project delivery model centred on:

  • Dedicated, discipline-specific teams deployed across multiple regions
  • A strong focus on safety, tooling readiness, and operational efficiency
  • Comprehensive logistical support (vehicles, flights, accommodation, PPE)
  • Structured work plans to execute scopes in an orderly, compliant, and timely manner

This ensured the client benefitted from both immediate backlog reduction and strengthened operational continuity.

Implementation

Specialist workforce deployment

  • Mobilised three field teams equipped to work autonomously or directly with client technicians.
  • Provided all specialist tools and equipment required for safe, efficient task completion.

Safety, equipment & logistics management

  • Supplied full PPE and job-specific clothing for all personnel.
  • Provided 4x4 vehicles to safely access remote and varied terrain.
  • Arranged flights across the region, enabling rapid multi-country mobilisation.
  • Secured accommodation close to operational sites to reduce travel downtime and increase productivity.
  • Structured work execution
  • Developed tailored work plans to organise tasks, prioritise scopes, and manage risk.
  • Ensured all work was delivered safely, accurately, and within agreed deadlines.

  • Outcomes
